Client

A specialized veterans benefits law firm managing document-intensive matters that may include multiple claims, appeals, external proceedings, long waiting periods, and changing deadlines. Attorneys, paralegals, and firm leadership coordinate work across case records, documents, communications, calendars, spreadsheets, and government or court systems.

Challenge

The firm’s primary challenge emerged after a matter was opened. Information and activity were distributed across multiple systems, making it difficult to determine what work existed, who owned it, what was ready to begin, what was waiting on an outside party, and where deadlines or operational risk were developing.

The existing case management platform remained effective for client records, matters, billing, and basic tasks. It did not, however, represent the complexity of matters containing multiple claims and appeals that progressed independently. Staff often had to infer relationships among documents, tasks, communications, deadlines, and outcomes through file review and prior knowledge.

Task lists operated largely as reminders rather than complete work plans. Sequencing, dependencies, waiting periods, and downstream date changes required manual management. Incoming documents and communications frequently created new work, but follow-up depended on an individual recognizing the need and creating the appropriate task.

These limitations also affected management visibility. Leadership lacked a reliable, real-time view of workload, stalled matters, deadline exposure, handoff quality, and operational trends. Meaningful reporting often required manual reconciliation or spreadsheet exports. The firm’s continued growth would make reliance on individual memory and informal coordination increasingly difficult to sustain.

Discovery Approach

En Dash conducted a fixed-scope discovery engagement to assess current workflows and technology, identify capability and governance gaps, evaluate build, buy, and configuration options, and define a practical path forward. The engagement was advisory and did not include implementation or system configuration.

Solution and Recommendations

En Dash recommended a blended strategy rather than a full platform replacement or an entirely new system built from the ground up.

Preserve effective systems of record. Existing platforms would continue to manage established functions such as clients, matters, billing, document storage, drafting, and communications.

Introduce a focused operational coordination layer. A complementary platform would connect work across existing systems and provide a unified view of ownership, readiness, dependencies, waiting states, deadlines, and risk.

Represent matters at the appropriate level. The future model would distinguish individual claims and appeals within a broader client matter, allowing related tasks, documents, communications, dates, and outcomes to remain connected.

Standardize workflow and handoffs. Structured task plans would include purpose, background, expected outcomes, sequencing, dependency logic, and assignment history. This would preserve context as work moved between attorneys and paralegals.

Improve reporting and governance. Role-based work queues, matter snapshots, management dashboards, consistent status definitions, and an append-only operational history would support oversight and more reliable decision-making.

Deliver capabilities in phases. The roadmap begins with product definition, taxonomy, workflow standards, security, architecture, and user experience design. Core coordination capabilities follow, with document and communication automation, advanced analytics, and AI-assisted document classification planned for later phases.
